Fabric sourcing and production planning should never be handled as two separate activities. For garment manufacturers, clothing brands, sportswear businesses, uniform suppliers, and apparel wholesalers, one of the biggest production risks is simple: The fabric does not arrive when the cutting line needs it. This can cause: Cutting delays Idle sewing lines Missed delivery dates Overtime Expensive emergency sourcing Production rescheduling A better approach is to plan fabric orders around the actual production schedule. This guide explains how to align polyester fabric sourcing with sampling, approvals, cutting, sewing, printing, finishing, and dispatch so production moves with fewer interruptions. Why Fabric Planning Matters Fabric is one of the first major materials required in garment production. If the fabric is late, everything after it can be delayed. A simplified production flow may look like: Fabric Approval → Bulk Fabric Order → Fabric Receipt → Inspection → Relaxation → Cutting → Sewing → Printing/Finishing → Packing → Dispatch If the fabric arrives late at the beginning, the delay can affect every stage after it. 1. Start With the Final Delivery Date Production planning should begin from the customer delivery date. For example: Customer Delivery Date: 30 November Then work backward. You need to calculate time for: Packing Finishing Sewing Cutting Fabric inspection Fabric delivery Fabric production This is known as backward planning. 2. Build a Simple Critical Path Example: Activity Planned Date Customer Delivery 30 Nov Packing Complete 27 Nov Sewing Complete 24 Nov Cutting Complete 18 Nov Fabric Ready for Cutting 15 Nov Fabric Arrival 13 Nov Fabric Dispatch 11 Nov Bulk Fabric Order 1 Nov This gives the sourcing team a clear deadline. 3. Do Not Order Fabric Based Only on the Delivery Date A common mistake is to say: “The garments are due on 30 November, so fabric can arrive in the middle of November.” That may be too late. The real question is: When does cutting start? Fabric needs to be available before that date. 4. Cutting Date Should Drive Fabric Delivery Suppose cutting begins: 15 November The fabric should ideally arrive earlier to allow time for: Inspection Shade sorting Relaxation So delivery may need to happen several days before cutting. 5. Include Fabric Inspection Time Do not send bulk fabric directly from transport to the cutting table. Allow time to inspect: GSM Width Shade Defects Quantity This protects production from quality problems. 6. Include Fabric Relaxation Time Knitted polyester may be under tension from: Rolling Packing Transport Depending on the fabric and factory process, it may need relaxation before cutting. Include this time in the production schedule. 7. Ready Stock and Custom Production Need Different Timelines Ready Stock Usually offers: Shorter lead time Faster dispatch Custom Production May require: Knitting Dyeing Finishing Approval So custom fabric must be booked much earlier. 8. Ask the Supplier for Real Lead Time Do not accept a vague answer like: “Around one week.” Ask for: Production days Inspection time Packing time Dispatch date Then add transport time. 9. Separate Production Lead Time From Transit Time These are different. For example: Fabric production: 10 days Transport: 2 days Total time before receipt: 12 days Do not calculate only manufacturing time. 10. Add Approval Time For custom fabric, lead time may also include: Lab dip approval Sample approval Print testing If approvals take three days, those days must be included. 11. Colour Approval Can Delay the Schedule Custom colours may require: Lab dip submission Buyer feedback Revised lab dip Do not start bulk dyeing before approval. This can create larger problems later. 12. Plan Lab Dips Early If the garment needs custom shades, start colour development before the final production window becomes tight. Early approval gives the supplier more time. 13. Fabric Testing Also Needs Time Depending on the garment, you may need to test: Shrinkage Pilling Colour fastness Stretch Wicking Testing should happen before bulk cutting. 14. Do Not Wait for Bulk Fabric to Discover Problems Whenever possible, test the approved sample first. This reduces the risk of receiving thousands of kilograms of unsuitable fabric. 15. Fabric Quantity Should Be Finalized Before Booking Calculate requirement using: Garment quantity Size ratio Marker consumption Wastage Then place the fabric order. 16. Example Fabric Requirement Order: 10,000 T-shirts Average fabric consumption: 0.22 kg Base requirement: 10,000 × 0.22 = 2,200 kg If planned allowance is: 5% Total planned quantity: 2,310 kg 17. Do Not Place Fabric Orders Using Rough Piece Estimates A guess such as: “Maybe 2 tonnes will be enough.” can create serious production problems. Use actual consumption. 18. Size Ratio Can Change Fabric Requirement If an order contains more: XL XXL 3XL fabric consumption increases. Update the fabric order if the size ratio changes. 19. Pattern Changes Can Also Affect Consumption If the buyer changes: Sleeve length Garment length Fit after fabric booking, consumption may change. Keep sourcing and product development teams aligned. 20. Freeze the Specification Before Bulk Booking Before placing the bulk fabric order, try to finalize: Fabric structure GSM Width Colour Quantity Late specification changes can damage the production schedule. 21. Order Critical Fabric First If some fabrics are harder to source, prioritize them. For example: Custom polyester-Lycra Special jacquard Custom fleece may require longer lead time than standard interlock. 22. Use Priority Classification A simple system: High Priority Custom or long-lead fabric Medium Priority Regular fabric with moderate stock Low Priority Easily available ready stock This helps the sourcing team focus. 23. Do Not Treat Every Fabric the Same One order may need: Main body fabric Mesh panels Rib Each may have a different lead time. Plan them separately. 24. Multi-Fabric Garments Need Synchronized Delivery For example: A sports T-shirt may use: Interlock body Mesh side panel Rib collar Cutting cannot begin properly if only the main fabric has arrived. All required components should be available. 25. Plan Matching Rib Early Hoodies and polos may require: Rib Collar Cuffs Do not leave matching rib sourcing until the last minute. Shade matching can take time. 26. Printing Method Can Affect Fabric Timing If garments require: Sublimation DTF Screen printing the fabric may need testing before bulk production. Include this in the timeline. 27. Sublimation Fabric Should Be Tested Before Production For sublimation, check: Print colour Heat stability Shrinkage before approving the bulk fabric. 28. Dark Polyester Needs Heat-Transfer Testing Dark polyester can sometimes show: Dye migration during heat pressing. Do not discover this after cutting thousands of pieces. 29. Use a Fabric Booking Date Every production order should have a specific: Fabric Booking Date This is the latest safe date for ordering the fabric. 30. How to Calculate Fabric Booking Date A simple method: Fabric Booking Date = Required Fabric Arrival Date − Supplier Lead Time − Transport Time − Approval Buffer Example: Required arrival: 15 Nov Supplier lead time: 10 days Transport: 2 days Buffer: 3 days Fabric booking date: 31 Oct 31. Add a Realistic Buffer Do not plan with zero margin. Possible delays include: Dyeing delay Transport delay Approval delay Quality rework A small buffer protects production. 32. Do Not Add Excessive Buffer Without Reason Too much early ordering can create: Higher inventory Blocked cash The goal is: Enough buffer, not unnecessary stock. 33. Ready Stock Can Reduce Buffer Needs If fabric is physically available, lead-time risk is lower. But still confirm: Quantity Dye lot Dispatch date 34. Never Assume Catalogue Stock Is Available A website or catalogue may show the fabric, but live quantity may be lower. Ask the supplier to confirm current stock before planning production. 35. Reserve Ready Stock for Confirmed Orders If production is confirmed and the stock is limited, reservation may be useful. Otherwise another buyer may purchase it before you place the order. 36. Ask About Stock Reservation Terms Some suppliers may hold stock only after: Advance payment Purchase order Confirm the process. 37. Phased Delivery Can Support Large Orders For very large production, you may not need all fabric at once. Example: Total requirement: 12,000 kg Delivery plan: 4,000 kg – Week 1 4,000 kg – Week 2 4,000 kg – Week 3 This can support continuous production. 38. Phased Delivery Can Reduce Warehouse Pressure Benefits include: Less storage space Lower inventory at one time Better cash flow But delivery must match cutting capacity. 39. Phased Delivery Creates Shade Risk If different deliveries come from different dye lots, shade variation may occur. Plan: Dye-lot control Shade segregation carefully. 40. Match Fabric Delivery With Cutting Capacity Suppose the cutting department can process: 1,000 kg per day Receiving 10,000 kg at once may not add much value. Plan deliveries around actual throughput. 41. Match Fabric Order With Sewing Capacity Too Cutting too far ahead of sewing can create: Work-in-progress inventory Production should remain balanced. 42. Avoid Overstocking the Cutting Floor Too much cut fabric can increase: Handling Mixing Damage risk Fabric and cutting schedules should support smooth flow. 43. Production Capacity Should Guide Order Timing Know your factory's capacity. Example: Sewing capacity: 2,000 T-shirts per day A 20,000-piece order needs roughly: 10 production days plus time for setup and finishing. Use this to build the fabric requirement schedule. 44. Plan by Production Batch For large orders, divide the total into batches. Example: 20,000 T-shirts: Batch 1 – 5,000 Batch 2 – 5,000 Batch 3 – 5,000 Batch 4 – 5,000 Then plan fabric availability for each batch. 45. Colour-Wise Production Should Be Planned If the order contains: Black Navy Red cutting may be scheduled colour by colour. Fabric delivery can follow the same priority. 46. Prioritize the First Production Colour If sewing starts with black garments, black fabric should arrive first. There is no benefit in receiving red fabric early if red production starts two weeks later. 47. Keep Colour-Wise Quantities Clear Example: Black: 1,000 kg Navy: 700 kg Red: 300 kg This helps both supplier and production planner. 48. Use a Material Requirement Plan A simple MRP-style sheet can include: Fabric Qty Needed Date Order Date Supplier Status Interlock Black 1,000 kg 10 Nov 25 Oct Supplier A Ordered Interlock Navy 700 kg 15 Nov 30 Oct Supplier A Pending Mesh White 250 kg 12 Nov 28 Oct Supplier B Ordered This makes delays visible early. 49. Track Fabric Status Daily for Critical Orders Useful statuses include: Requirement confirmed Sample approved PO sent In production Dyeing Finishing Ready Dispatched Received This gives production teams visibility. 50. Do Not Wait Until the Due Date to Follow Up Supplier follow-up should happen during production. For example: If dyeing is scheduled today, confirm whether it actually started. Early follow-up gives time to react. 51. Confirm Milestones With the Supplier For custom fabric, ask for expected dates for: Knitting complete Dyeing complete Finishing complete Dispatch This is more useful than one final delivery promise. 52. Use Exception-Based Follow-Up Do not waste time calling every supplier constantly. Focus on materials that are: Late Critical Custom Low stock This gives higher operational leverage. 53. Keep Backup Suppliers for Critical Fabrics If one fabric can stop an entire production line, maintain an alternative supplier where possible. But backup fabric should already be: Sampled Tested Approved 54. Never Wait for a Crisis to Find a Backup If the main supplier fails during production, there may be no time to: Test fabric Approve shade Plan backup options earlier. 55. Ready Stock Is Useful as Emergency Backup A ready-stock fabric can sometimes support urgent shortages. But it must match: GSM Colour Performance closely enough. 56. Avoid Mixing Unapproved Fabrics Do not replace the original fabric only because another one is available. Any substitute should be checked before production. 57. Purchase Order Should Include Delivery Dates Do not send a PO with only: Quantity Price Include: Required delivery date Specification This makes expectations clearer. 58. Separate “Need Date” and “Dispatch Date” The supplier's dispatch date is not the same as your required receipt date. Track both. 59. Transport Delays Need Consideration Long-distance sourcing can be affected by: Traffic Holidays Weather Transport availability Include realistic transit time. 60. Local Sourcing Can Reduce Lead-Time Risk For Tiruppur garment manufacturers, using local ready-stock suppliers may reduce: Transport time Emergency sourcing delay for suitable fabrics. 61. Holidays Can Affect Production Plan around: Festival closures Factory holidays Transport holidays Do not assume suppliers operate every day. 62. Peak Season Can Increase Lead Times During high-demand periods: Dye houses Knitting units Transport may be overloaded. Book earlier during peak periods. 63. Seasonal Demand Should Be Planned in Advance For example: School uniform season Sports season Winter hoodie season may create higher fabric demand. Early planning reduces stock shortages. 64. Keep Safety Stock for Core Fabrics For fabrics used continuously, a controlled level of safety stock may be useful. Examples: Black interlock White sublimation polyester But safety stock should be based on demand data. 65. Do Not Hold Too Much Slow-Moving Fabric Seasonal colours and specialty fabrics can become dead stock. Keep safety stock mainly for: Fast-moving Repeat products 66. Calculate Reorder Point A simplified formula: Reorder Point = Average Usage During Lead Time + Safety Stock Example: Daily usage: 100 kg Lead time: 5 days Safety stock: 200 kg Reorder point: 700 kg When stock reaches around 700 kg, reorder. 67. Reorder Point Helps Repeat Production This works well for garments manufactured continuously. It reduces emergency purchases. 68. Use Forecasts for Regular Products If a brand sells: 5,000 black T-shirts every month fabric purchasing can be planned from the expected monthly demand. This is more efficient than reacting after stock runs out. 69. Separate Confirmed Demand From Forecast Demand Do not treat forecasts as guaranteed orders. Use: Confirmed Demand Firm customer orders Forecast Demand Expected future sales This helps control inventory. 70. Review the Plan Regularly Production schedules change. Customer quantities may change. Fabric availability may change. Update the sourcing plan whenever: Quantity changes Delivery date changes Fabric changes Example: 10,000 Sports T-Shirt Order Suppose: Order Quantity: 10,000 pcsDelivery Date: 30 NovemberFabric: 160 GSM polyester interlockFabric Requirement: 2,300 kg Production plan: 27–29 November Packing and final inspection 20–26 November Sewing and finishing 17–19 November Cutting 15–16 November Fabric relaxation and inspection Therefore: Fabric should arrive by 14–15 November. If supplier lead time is: 10 days and transport requires: 2 days the fabric should be booked around: 1–2 November or earlier, depending on approvals and buffer. This is how fabric sourcing should connect to production. Example: Ready-Stock Urgent Order Customer confirms: 2,000 T-shirts Fabric required: 450 kg Cutting begins: Monday If a local supplier confirms: 500 kg ready stock Same dye lot Immediate dispatch the fabric may support the urgent schedule much better than custom production. Example: Large Phased Order Order: 50,000 track pants Total fabric: 25,000 kg Instead of receiving everything at once, the factory may plan: 5,000 kg every week provided: Shade consistency Production capacity Supplier reliability are controlled. Common Fabric Planning Mistakes 1. Ordering Based Only on Final Delivery Date Work backward from cutting. 2. Ignoring Inspection Time Fabric needs to be checked before production. 3. Assuming Supplier Lead Time Includes Transport Confirm separately. 4. Booking Custom Fabric Too Late Include development and approval time. 5. Ordering All Colours at the Same Priority Match fabric arrival to production sequence. 6. Keeping No Buffer Small delays can stop production. 7. Keeping Too Much Buffer Excess inventory blocks cash. Fabric Order Planning Checklist Before booking fabric, confirm: Garment quantity Size ratio Fabric consumption Total fabric requirement Colour-wise quantity GSM Width / DIA Supplier lead time Approval time Transport time Required fabric arrival date Cutting start date Production capacity Safety buffer Backup supplier Simple Planning Workflow Use this sequence: Step 1: Confirm garment delivery date. Step 2: Build the production schedule backward. Step 3: Fix cutting start date. Step 4: Set required fabric arrival date. Step 5: Calculate fabric quantity. Step 6: Confirm supplier lead time. Step 7: Add approval, transport, and buffer time. Step 8: Set the fabric booking date. Step 9: Track supplier milestones. Step 10: Inspect fabric before cutting. Frequently Asked Questions When should fabric be ordered for garment production? Fabric should be ordered early enough to arrive before inspection, relaxation, and cutting—not merely before the final garment delivery date. How do I calculate the fabric booking date? Work backward from the required fabric arrival date using supplier lead time, transport time, approval time, and a realistic buffer. Is ready stock better for urgent production? Often yes, because the material is already available, but quantity and specifications still need verification. Should all fabric arrive at once? Not always. Large orders may benefit from phased delivery if shade and production flow are properly controlled. How much buffer should be kept? There is no universal number. Use supplier reliability, transport risk, order complexity, and historical delays to set the buffer. Should fabric be inspected before cutting? Yes. Check quantity, GSM, width, shade, and defects before releasing it to production. What should be prioritized first? Long-lead, custom, critical, or hard-to-replace fabrics should usually be booked first. Final Thoughts Polyester fabric ordering should be directly connected to the garment production schedule. The goal is not simply: “Order fabric early.” The better goal is: “Make sure the correct fabric reaches the factory at the correct time for the actual production sequence.” A practical approach is: Customer Delivery Date → Production Plan → Cutting Date → Fabric Arrival Date → Fabric Booking Date Then track: Supplier lead time Approvals Transport Inspection Safety buffer For large or repeat garment programs, good fabric planning can reduce: Production stoppages Emergency purchases Excess inventory Missed delivery dates Most importantly: Fabric should arrive early enough to protect production—but not so early that unnecessary stock and working capital build up. That balance is the foundation of effective fabric order planning.
